Good installs. Poor retention.

FitStart had strong early downloads driven by social media buzz, but faced a classic product challenge — users installed the app and didn't stick around. Retention past day 7 was low, and premium plan conversion was near zero. The app needed a clear strategy to change both.

Users weren't failing to start — they were failing to build a habit. The product wasn't supporting the behaviour it was trying to create.

Fixing the leak before turning up the tap.

  • Conducted funnel analysis to identify exactly where users dropped off — onboarding, first workout, day 3, and day 7 were key friction points
  • Redesigned the onboarding flow to capture goals and set realistic expectations within 2 minutes
  • Proposed a streak and milestone system to reinforce habit formation in the first 21 days
  • Defined a clear freemium boundary — free tier provides enough value to build habit; premium unlocks personalisation and progress tracking
  • Designed an upgrade trigger strategy based on user behaviour signals, not arbitrary paywalls
  • Proposed in-app community features to increase social accountability and reduce churn
